why cant he just apply for his own visa and once hes there just play. We can have the org take 100% of the earnings and move it over to salary instead so he doesnt need a work visa. Like is this not a genuine possibility or what?

Japanese Visas for Russian citizens are not so easily obtained at the moment (he'd probably get it, but it would take a long "processing time")

From what I heard he's Russian citizen and American permanent resident. You don't get an American passport as permanent resident
